And being the Socratic professor that I am, I say, well, what does your son or daughter do? What do they do really well that we'd be interested in? And typically their answers are, well, they've got great vision. They can see the entire field. Or, my daughter is the fastest player, there's nobody that can beat her. Or, my son's got a great left-footer. Really great in the air and can hit every ball. I'm like: "Yeah, not bad; 我總回答:好吧,不錯 but to be quite honest with you, 但是老實跟大家說 those are the last things I'm looking for. 這些都是我最不看重的 The most important thing? Self-confidence." 自信 Without that skill, and I use the word skill intentionally, 沒有這項技能,我故意用「技能」個詞 without that skill, we are useless as a soccer player. Because when you lose sight or belief in yourself, 因為當你失去了眼界和信心時 we're done for. I use the definition of self-confidence 我把自信定義為 to be the ability or the belief 相信自己有能力或是一種信念 to believe in yourself, to accomplish any task, 相信自己,完成各樣挑戰 no matter the odds, no matter the difficulty, 不論勝算多大,不論多艱難 no matter the adversity. The belief that you can accomplish it, self-confidence. Some of you are saying, "Great, I don't have it. I'm so shy. I'll never do that, bla, bla, bla." And you start to drag all the way down here. But, I use the word skill 但是,我用「技能」這個詞 because 因為 I believe it can be trained. And I'll show you a couple of ways in which we do. Hopefully I won't run out of time. I don't use any slides 我不用投影片 because my speech always goes here, or here, or here. So we'll see which way we get to. The easiest way to build self-confidence: 建立自信最簡單的方法: there's no magic button. I can't say: "Hey, this plane is going down, 我不能說:「喂!這飛機要墜毀啦 who can fly? Put your hand up." "I can, I'm confident!" (Laughter) (笑聲) Repetition, repetition, repetition. What does Malcom Gladwell call it, the 10,000-hour rule? There's no magic button. I recruited a goalie from Colombia, South America one year. You know, he had hands like stone. I thought he was like Flipper. Everytime I threw him the ball, down, onto the ground. I was like, oh my god, we're in trouble. Simple solution: get to the wall, 解決的辦法很簡單:讓他面對牆 kick a ball against the wall and catch it. 對著牆踢球,然後接住球 kick the ball against the wall and catch it. His goal was 350 a day for eight months. He came back, his hands were calloused, 等他回到球隊,手上全是繭 the moisture on his hands were literally gone, 手變得不再光滑 he is now playing in Europe. No. 魔術嗎? The problem is, we expect to be self-confident 關鍵在於,我們期望自己有自信 but we can't be unless the skill, 但我們不可能有自信,除非 or the task we're doing, 需要的技能或需要完成的任務 is not novel, is not new to us. We want to be in a situation 我們需要處在一種 where we have so much pressure in that 適當的壓力底下 and what I mean, cause pressure builds diamonds, 我想說的是,適當壓力才能產生鑽石 we want to be in a situation where 我們需要創造一種環境讓你感覺 "hey, I've done this a thousand times". I did my speech, 我在準備演講 and I practiced in front of a mirror: bla, bla, bla, bla, bla, bla. Hey I'm sounding good. And then I went in front of my kids, and my wife. I said, oh gosh, I got a little nervous. Then I'd get in front of Glenn Gould, Oh my goodness, I am a little more nervous! By the time I get to the ACG, 等到我在ACG演講 where 2,500 people, can't say anymore, right? Twenty-five hundred people, 2,500人 where twenty-five hundred people are there, 現場有2,500人 I won't have a single ounce of nervousness 但我一點也不緊張 because of my ability to practice. Over, and over, and over, again. The problem with repetition is: 問題就在於: how many of us bail after the first bit of failure? How many of us bail after the first bit of adversity? Edison was on that video, 影片裡我們提到愛迪生 and it depends who you ask, 不同人有不同的答案 there's anywhere from 1,000 但愛迪生嘗試了一千次到一萬次 to 10,000 tries to build that light bulb. J.K Rowling should be on that video. Do you know how many publishers she took her Harry Potter book to? I believe the number was 12 or 13... I am pretty confident but after two or three noes I'd be like: "damn it!". After six or seven, I'm like: "maybe not!" Definitely after nine or ten I'd be looking to be a soccer coach 我會轉行去當足球教練 or something else besides an author. I mean, twelve times somebody said no. But, practice, practice, practice, and do not accept failure. Maybe it shouldn't be repetition, 也許「反覆」這個詞不對 maybe the answer should be persistence. Because we all repeat something but very few of us really will persist. So that's one way to build self-confidence. 這就是建立自信的方法 Get out there. Do what you want to do and do not accept no. The other one is self-talk. We all have a self-talk tape that plays in our head. Anybody go shopping and put on a pair of pants this week? If you're a woman, 如果你是女人 the first thing that always comes: 第一反應永遠是: "damn I look fat in these pants!." And if you're a man, it's the opposite: 如果你是男人,正好相反: "Oh god, I got no muscle, I'm so flabby!" Right? We all have this tape that plays in our head. As a student, if they asked me the question, 當學生的時候,如果教授提問 it was like: "Oh, gee please professor don't pick me, I don't know the answer." I'd look down. If you're in the b...when I, let me tell you something, 讓我來告訴你一件事 and the VP of business adminis. here, I shouldn't repeat this, 當商業副總裁時,我真的不應該再講這事 but when they hired me as an Athletics director, 當學校負責人聘請我做體育部主任時 I sat in an architect's meeting, 我參加了一個建築設計師會議 and I am as dumb as a post 當我聽到那些數字,角度 when it comes to anything to do with numbers and angles. 我整個呆若木雞 And they are like: 會議就像這樣: the fundibular valve 他們講到建築的 of the architectural, uh, 某個活門,然後問我: what do you think doctor Joseph? Uh, let me look into that for you and get back to you. (Laughter) (笑聲) Right? I was in a, oh god god, please don't ask me, please don't ask me. We all have this negative self-talk that goes in our head. There's enough people that are telling us we can't do it. That we're not good enough. Why do we want to tell ourselves that? We know for a fact that thoughts influence actions. We saw it there with the video Sheldon, Dr. Levy showed. We know that our thoughts influence actions, 我們知道思想會影響行為 why do we want to say that negative self-talk to ourselves? We need to get our own self-affirmations. Muhammad Ali, what was his self-affirmation? I am the greatest! Who else is going to tell you? There need to be quiet moments in your bedroom, 我們需要一個安靜時刻,在臥室裡 quiet moments when you're brushing your teeth. That we need to reaffirm: 這時候適合自我肯定 "I am the captain of my ship and the master of my fate!" That is my affirmation. I came from a school of one thousand people, I lived in a town of one thousand people for fifteen years; 我在只有一千人的小鎮住了15年 there's no reason that I should be in charge of an Athletics department, 沒有什麼理由非要我來管理體育系 building maple leaf gardens. But I am the captain of my ship and the master of my fate. If I don't say it, if I don't believe it, 如果我不對自己這麼說,我不這麼相信自己 no one else will. How do you build self-confidence? Get away from the people who will tear you down. There's enough of that. Muhammad Ali, I am the greatest! There is no one better than me. There's a difference between hubris, and ego, and false pride. It's just reminding yourself in quiet silent moments, I put it down on a list, 將自我勉勵的話寫下來 it's right beside my mirror, 放在鏡子旁 right? 好嗎? about all the things that make me who I am. Because I make enough mistakes, 因為我犯的錯誤夠多了 and the newspapers will recognize it, 報紙會發現這些錯誤 and people around me will recognize it; 我周圍的人會看到這些錯誤 and they'll tear me down, 然後他們會打擊我的自信心 and pretty soon I'll begin to believe it. There was a time when my confidence was really low. There was a time when I took this job 那時候,我從愛荷華州過來 when I came from Iowa, 接受這份工作 I don't know if I could do it. I had to bring out my self-confidence letter. A letter I wrote to myself when I was feeling good. Ivan, congratulations on getting your PhD before 40. Congra...I am 40, under. 對了,我還沒過40歲 (Laughter) (笑聲) Congratulations on winning a national championship. Good job on raising three good kids and marrying the right woman. I wrote a letter to myself, 我寫信勉勵自己 it was my own brag sheet. My own letter about the things I was proud of. 上面有我所驕傲的成就 Because there are moments, 因為某個瞬間 and we'll all experience them in our career, in our lives, 在我們職涯中、生活中 in our job hunting, in our relationships; 求職中、人際關係中 when we are not feeling good about 我們會有不好的感覺 who, and what, and where we are. And I had to bring out that letter and read it time and time again, 每當難過的時候,我就會拿出那封信 for a period of about two weeks, to weather me through that storm. Stop the self-talk, the negative self-talk. If you watch you'll see some athletes that have a little bandage, 如果注意的話,你會發現有些運動員身上有個小手環 or a little brand around them. Lance Armstrong is a perfect one. Livestrong isn't a brand, it was to remind him of who he was. Live strong. Then it became a brand. He would move that from one arm to the next arm, 當疑慮和恐懼來襲 when doubt and fear came into his mind. Live strong, put it on there, let's go. We'll all have it, we place it. Two ways to build self-confidence. I'm worried about my time 我有點擔心時間不夠 I'm gonna tell you of one way 讓我來告訴你一種 you can build self-confidence in others. We are coaches and educators, 我們是教練、教育工作者 we are teachers, we are people 或老師,我們是這世界上 who will create value in the world; 創造價值的人 and in doing that, we are critical by the nature of what we do. I am a coach, I want you to score a goal. The ball went over high. "Dang it!" The ball went high! "Thank you coach, I know that. Feedback tells me that." So what do we do? I need you to put your elbow here, I need you to put your knee over the ball, I need you to follow through. Land. Great. 碰! Notice, I never made it as a professional. 記住,其實連我自己都做不到 (Laughter) (笑聲) What can we do? We fix mistakes. When I'm fixing that mistake: 當我在修正那個錯誤時: "Johnny, this is terrible, 「約翰,這真是太糟糕了!」 you need to bend your knee, you need to do this, this." What have I done to Johnny's self-confidence? Bend your knee, then do this, then do this. Next thing you know, Johnny's crushed. Ignore what Johnny does wrong 如果忽略約翰做錯的地方 and find Bob or Sally or Freda over here. Great goal Freda, I love how you kept your knee low, 「好球,佛雷達! you followed through, and you landed like this. Great job! Johnny: "Oh?" Great! Johnny's not demoralized. 約翰的士氣沒有被打擊 His confidence isn't shot, 自信也沒受到傷害 and what I've done is, I've built up Freda's. Imagine how we could change the way we parented kids. 想像一下,如何改變我們為人父母的方式 Instead of: 別這樣做: "get that glass off the counter, what's wrong with you?" (Laughter) (笑聲) If we catch the mother, good. Great job. Thank you Alice for taking your glass to the counter. It sounds simple but we forget about it. Or as educators, or as somebody as a team, 作為一位老師,或是一個團隊 if we manage to praise 我們應該學會讚美 the positive behaviour that we wanted to reinforce. We forget it. It sounds so simple. Catch them when they're good. We forget it. It's simple. Here's what they did. There was a study in Kansas that did this. They did video, and we all do video. And we show the video of them doing the run of the play: 然後把影片給其他運動員看 "Um, this goal happened because the basket wasn't protected, 「嗯,這顆進球是因為沒人保護球。」 we didn't rotate here, right? We needed to do this and then cover the slot." And, if that's the baseline, 如果球員的原先表現是這樣 improvement of the Kansas State team went like this. Then, they said they ignored all of that 然後,實驗的人忽略這些錯誤 and they just showed them the times they did it right. The times they did it perfect. That presented no goals, spoke to the same points, 表現出不在意,一樣講重點 improvement went like that. It changed and revolutionized the way we as coaches 這個實驗完全改變我們身為教練 interact with our student athletes. We can apply that to the business world, 這個方法也可以運用到商場上 we can apply that to our student group works, 運用到學生組織的工作 we can apply that to our management teams. Easily: catch them when they are good. Last and certainly not least. My son is really good at this. 我的兒子這點就很厲害 Self-confident people interpret feedback 有自信的人運用自己的方式 the way they choose to. I ask my son who is by the far a terrible, terrible athlete, 我兒子是迄今為止最糟的運動員 gets it from his dad. 我問我兒子: How's the game? Oh great! I scored three goals, I got two assists. I'm like: "I did not see him touch the puck!" But he has his own perception 但是他對他自己的表現 of how he did! 有自己的理解方式 (Laughter) (笑聲) I love it! (Laughter) (笑聲) Right? I'm the...I'm that guy! I'm like: I remember when I was taking 我記得當初 when I met my wife, it was in the commons. 第一次遇到我太太是在公共休息室 "Paulie, would you like to go to the movies? Ladies? Tingly, tingly, tingle." 來吧來吧來吧」 (Laughter) (笑聲) And she goes: "Ah, no." 結果她回答:「啊,不要!」 I asked her again. Cause I think that she just hasn't seen me in the right light. 因為我覺得應該是因為我站的光線不對 (Laughter) (笑聲) Maybe, that's not the wrong shirt on. Cause I'm interpreting that the way I want to interpret it. Finally I asked her out again. She gave me this one comment, right? Or, she sent it to her friend. Cause that's the way you did it back then. 那時候大家都這麼做 "She wouldn't date you unless 「寶麗不會和你去約會的,除非... there was the last person on Earth, 全世界只剩你一個男人, hell was freezing over, 進入冰何時代 there was a small chance we had to save the planet Earth. Some people, it's like, there's no chance. I'm like: "You're saying there's a chance." (Laughter) (笑聲) Right? Because that's how I'm gonna interpret it. If I could give you one thing to take from this, 從這個例子裡我想要讓你知道 it is: no one will believe in you 沒有人會相信你 unless you do. Listen to the words of that video, 聽清楚你腦子裡的話 here's to the crazy ones, 下面這些話我要送給那些 the misfits, the rebels, 不合群的、反叛的 the troublemakers, 愛惹麻煩的 the round pegs in the square holes. We're supposed to be different, folks. And when people look at us, 當人們的眼光投向我們時 believe in yourself.
